How to change a program's image icon in Windows Vista..?

So here's the thing..

I have a specific icon set of .png images meant to replace a current image for a program's icon. I know how to change the icon; right click %26gt; shortcut %26gt; change icon. Every time I go to change it, I get the message %26quot;The file C:\Users\User\Desktop\ICONS\Thana\chat. png contains no icons. Choose an icon from the list or specify a different file.%26quot;



Should the images be in a different folder? And is this the correct way for changing a program icon?
